How We Work

Ideas get built before they get budgets.

Innovation programs usually die in one of two ways: endless discovery that never ships, or a large bet placed on an untested assumption. We take the middle path — identify the assumption the whole idea rests on, build the smallest thing that tests it, and let the result decide the investment.

Our Offerings

Strategy and innovation services.

Technology Strategy

A three-year view of platforms, capabilities and spend, tied to where the business is actually going — short enough that people read it and specific enough that it changes decisions.

Investment Cases & ROI Models

The numbers behind a technology proposal: cost, benefit, payback period and the assumptions each rests on, laid out so they can be challenged.

Emerging Technology Evaluation

A clear-eyed read on whether AI, agentic systems, edge or a new platform genuinely applies to your business — including when the answer is not yet.

Rapid Prototyping

Two to six weeks from idea to something real people can use, built to answer one question rather than to become the product.

Product Discovery

User research, opportunity sizing and scope definition that decide what to build before engineering time is committed to it.

Innovation Operating Model

A repeatable process for how ideas enter, get tested, get funded or get killed — so innovation survives the departure of its champion.

Our Approach

From idea to evidence.

01

Find the load-bearing assumption

Every idea rests on one thing that must be true. We name it explicitly — will people pay, can the data support it, will the integration hold — before anything gets designed.

02

Design the cheapest test

The prototype only has to answer that one question. Sometimes that's working software; sometimes it's a landing page and twenty conversations.

03

Build it fast

Two to six weeks, working software, real data where we can get it. Scope is defended hard, because a prototype that drifts becomes a product nobody signed off.

04

Decide on evidence

Results reviewed against the criteria set at the start — agreed before the build, so the decision isn't relitigated afterwards.

05

Fund or kill

Winners get an investment case and a delivery plan. Losers get written up and closed. Both outcomes are cheap at this stage, which is the entire point.

Program Types

How engagements are usually shaped.

Strategy Sprint

Two to three weeks producing a technology strategy and prioritized investment roadmap for the leadership team.

Innovation Lab

A recurring cycle where a portfolio of ideas is tested, with a standing budget and a fixed cadence of decisions.

Prototype Engagement

One idea, one question, one working prototype and a clear recommendation at the end.

AI Opportunity Review

A survey of where AI genuinely fits your operations, ranked by feasibility and value — and honest about where it doesn't.

Product Discovery

Research and definition ahead of a build, so engineering starts with a scope that has survived contact with users.

Board-Level Advisory

Ongoing technology counsel for founders and boards making platform, hiring or acquisition decisions.

Why PineApps

What you get.

🧪

Evidence Over Opinion

Decisions made against something that ran, not against the most confident person in the room.

⏳

Weeks, Not Quarters

A prototype in six weeks costs less than six months of debate — and settles more.

🏗️

Built by the Build Team

The engineers who prototype are the ones who'd deliver it, so estimates come from experience.

🗑️

Cheap to Be Wrong

Killing an idea at prototype stage is a good outcome. Discovering the same thing after a year of delivery is not.
